Hi there! I am also working in a project where Change Management plays an important role, and one step that helped us make sure we weren't forgetting anything was checking the 8-step Change model by Kotter. It describes in a fairly simple manner what are the key points not to forget if you want to implement change successfully.
Another key point is to have very strong communication between team members as a first step, and also towards the people who will be impacted by the change. This can prove difficult but is crucial to be well managed.
I don't know yet if the change will be successful or not, I think we will have to wait a few months (years?) to know that, but at least I know I had fun in making it happen, and it's very exciting to be part of this!
